The challenge

Led a cross-functional team on a VSM project to address serious performance issues across a key product family. Improvement effort had been applied to individual departments rather than the end-to-end system, creating sub-optimisation and constant firefighting.

The discovery

The current-state map revealed that only 2.7–4.6% of total lead time was genuinely value-adding work, while 95–97% was waiting, rework, hand-offs and other waste that never appeared in normal KPIs or local reports.

The improvements

Moved from push to pull so orders no longer sat in long queues; redesigned supply for critical components previously taking up to 92 days; introduced colour-coded test equipment storage; and reorganised two test lines ergonomically so everything needed was close at hand.
